Business Consulting: which advisory model actually fits your organisation?

Most firms know they need outside perspective. The harder question is what kind. A retained strategy partner behaves differently from a project-based consultant, and both differ from a fractional executive who sits inside your leadership team two days a week.

This page is built as a comparison guide. Scroll through the models, weigh the trade-offs, and use the inquiry form at the bottom to tell us where you think you fall. We will confirm or challenge that assessment during a free 30-minute diagnostic call.

Side-by-side comparison of consulting models

The table below captures the five engagement structures we offer and how they differ across the dimensions clients care about most.

How we work: the diagnostic-first method

Week 1
Scoping conversation. We interview the commissioning leader and up to three stakeholders to understand the presenting issue and the underlying dynamics.
Week 2
Data review. Financial statements, org charts, customer data, competitor positioning. We read what the numbers say before forming opinions.
Week 3
Diagnostic output. A written assessment that names the core tension, maps the options, and recommends a consulting model from the table above.
Week 4+
Engagement begins under the chosen model, with a named lead consultant and a clear scope document signed by both parties.
"The diagnostic alone saved us from commissioning a six-month programme we did not need. A focused sprint solved the pricing problem in five weeks." — Operations lead, Edinburgh-based SaaS company

Decision board: when each model wins

You are preparing for a funding round

Investors want clarity on unit economics, competitive moat, and leadership bench. A diagnostic-only engagement produces the materials you need without a long-term commitment. Turnaround is typically 15 working days.

Diagnostic only

Your leadership team disagrees on direction

Board-level facilitation puts a neutral third party in the room. We structure the conversation so that disagreement becomes a decision, not a stalemate. Sessions run from 09:00 to 16:00 with a written action plan by end of day.

Board facilitation

Your COO just resigned

A fractional executive fills the seat while you recruit properly. We have placed interim operations leaders in logistics, professional services, and technology companies across Scotland and northern England.

Fractional executive

Revenue has plateaued and you cannot see why

A project sprint analyses pricing, channel mix, and customer retention. We deliver a written plan with costed recommendations. Typical engagement: six to eight weeks, fixed fee agreed upfront.

Project sprint

You want a sounding board, not a project

Retained advisory gives your CEO or MD a confidential thinking partner. Monthly sessions, quarterly reviews, and ad-hoc calls when something urgent arises. No deliverables unless you want them.

Three recent scenarios

We cannot name clients publicly without permission, but we can describe the shape of real engagements.

Warehouse logistics review with a consulting team

Distribution company, central Scotland

The founder wanted to sell within 18 months but knew margins were too thin to attract a buyer at the right multiple. We ran a diagnostic, then a project sprint focused on route optimisation and contract renegotiation.

Gross margin improved from 11% to 17% over nine months
Software team stand-up meeting in a bright office

Technology firm, Edinburgh

After losing their VP of Engineering, the board engaged us to place a fractional CTO while recruiting. The interim leader stabilised the product roadmap and reduced sprint overrun from 40% to under 10%.

Permanent CTO hired after five months; handover completed in two weeks
Financial presentation to a corporate board

Family-owned retail group, Highlands

Three siblings co-owned the business and disagreed on expansion. Two facilitated board sessions produced a written shareholder agreement and a phased growth plan that all three signed.

Signals that you are ready for outside advisory

Not every company needs a consultant. Here are the situations where external perspective consistently adds value:

Common questions before engaging

How do you price a project sprint?

We quote a fixed fee after the scoping conversation. The fee depends on scope complexity and the number of stakeholder interviews required. Typical range for a mid-market firm is £8,000 to £25,000.

Can I switch from one model to another mid-engagement?

Yes. About a third of our clients start with a diagnostic and then move into a different model based on the findings. We re-scope and re-price at that point with no penalty.

Do you work outside Scotland?

We do. Most of our clients are in Scotland and northern England, but we have delivered engagements in London, Dublin, and remotely for firms in continental Europe. Travel costs are quoted separately when applicable.

What industries do you specialise in?

We have the deepest experience in manufacturing, technology, professional services, and distribution. We have also worked with hospitality groups, healthcare providers, and family offices. If your sector is outside that list, the diagnostic call will tell us quickly whether we are the right fit.

How quickly can an engagement start?

A diagnostic can begin within five working days of the scoping call. Fractional placements depend on consultant availability, but we typically have capacity within two to three weeks.
